A drop-off is a location, not an explanation

A conversion funnel shows where people stop progressing through a defined sequence. It does not explain whether they lost intent, encountered a technical failure, misunderstood a requirement, or chose a different path. Treat the drop-off step as the start of an investigation.

Define the funnel around a meaningful user outcome rather than every page in the product. For onboarding, that may be account creation, setup, first successful action, and invitation. For commerce, it may be product view, cart, checkout start, payment attempt, and confirmation.

Segment the loss

Compare completion by device, browser, traffic source, geography, account type, and release period. A global average can hide a mobile layout defect or a browser-specific submission error. Prioritize segments that combine meaningful volume with a large performance gap.

Check whether users take an alternate successful path. A person who leaves the expected funnel but completes the same outcome elsewhere is not necessarily lost. Event design should reflect real product behavior rather than force every journey into one sequence.

Inspect the journey around the step

Open replays that end at the affected step and watch from the preceding action. Note repeated scrolling, hesitation, field corrections, rage clicks, validation loops, and navigation away from the task. Review heatmaps to find aggregate attention and error data to identify technical failure.

Write each observation as a cause-and-effect sequence. For example: users submit the form, the page scrolls to the top, the validation message remains below the fold, and the session ends. This is more actionable than “form friction.”

  • What did the user expect?
  • What did the interface return?
  • Was feedback visible and immediate?
  • Could the user recover?
  • What happened next?

Rank friction by impact and confidence

Score each candidate by affected volume, business importance, severity, and confidence in the evidence. A small visual inconsistency should not outrank a payment failure. A dramatic replay should not outrank a repeated pattern supported by multiple sessions and metrics.

Choose the smallest change that tests the hypothesis. Improve feedback, reorder a confusing field, clarify a requirement, or repair the failing interaction. Avoid combining unrelated redesigns when you need to learn which change mattered.

Validate the new path

Measure funnel completion for the same segment after release and inspect fresh replays. Confirm both the quantitative outcome and the qualitative behavior.
